In 2022 I had built my agency to a 7 figure, 200k a month agency with a business partner and 20 staff. I had finally made it to where I had been dreaming I would 4 years before as a freelancer.
The clients were the kind I had dreamed of, and we were scaling and getting great results (most of the time). The problem was that I was in charge of managing the team, we had so many employees that our tax debt was forever climbing.
We hired full time staff to try and alleviate the issues with lack of commitment from contractors, but full time staff had higher demands, more training requirements and the cost was 40% higher.
Stress became the norm for me, I spent no time with my kids, working from 6am to 10pm each day and was constantly yelling and impatient with their needs. My dream of having flexibility and lifestyle from owning my own biasness because a pit of guilt and shame.
My business partner and I hired financial experts to help us figure out where we could pivot, and we struggled to find any answers. It wasn’t until my business partner walked out on the business, leaving me with more stress and debt that I finally hit rock bottom.
I knew that I still loved marketing, loved helping clients grow their business and wanted a lifestyle business that allowed me to decide when and where I worked. So I sat down and did what I do best, strategized. I mapped out an agency design that would give me everything I wanted, that would be the best agency that every client needed and would still provide an opportunity for scale.
I put myself in front the of the clients we had and turned our weekly meetings into business strategy sessions. I flipped any single client retainers into strategic partnerships and became my clients MVP.
I created a pool of the best contract staff I could find and hired permanent staff only where necessary.
I created a network of partners that would feed leads to me consistently so I could avoid spending too much time on cold acquisition.
I created a project management system that made it simple for contact staff to access everything they needed to succeed quickly.
I developed a framework to sell a diagnostic tool to prospects that also set the client and my team up for success.
I got laser focused on profit, cashflow and setting rules around how the agency fits into my lifestyle.
The is the upside-down agency model, except there is no downside, only upside!
